Fable

The scribe's three stacks of cards

The court translation bureau had long run on a set of familiar methods. Translators handled short notes sentence by sentence, and at the old pace they rarely slipped; every word could be tended slowly.

Later, things grew larger. Long letters were mixed with much irrelevant small talk, promises were hidden in corners, and urging voices lined up from morning to evening. The newcomers thought this was a matter of quantity, and that simply sending more people and adding more hours would do; the old hands, however, saw that many details had already crossed the boundary that the old methods could bear.

The person in charge tried the first approach: translating with equal effort on every word. In the first few days there was indeed visible improvement, the line got a little shorter, and outsiders felt this craft had finally caught up with the new scene.

But trouble quickly changed shape. Some people skipped inspections to rush progress, some forced unsuitable work into old processes, and the most skilled people were dragged down by trivial matters. Errors were not always visible on the surface and often only emerged after delivery. The old ledger could still explain where things came from, but it could not explain how to change for the next step.

The person in charge added more rules, requiring everyone to sign more, report more, and add another layer of protection. On paper it looked thorough, but on site it was slower; the craftsmen were busy proving they were not wrong, while the real cracks continued to widen in place. Onlookers only saw results fluctuating between good and bad, and people on site found it increasingly difficult to judge whether to save speed, quality, or responsibility first. Everyone felt they had done a little more, yet the whole thing did not become more stable because of it.

A silent old craftsman laid several failures on the table. He blamed no one, only had everyone look at the same detail: the new restriction had never entered daily practice, and only suddenly appeared before delivery. He laid the several reworks out in the order they occurred, and only then did everyone discover that mistakes were always amplified at the same corner.

So the workshop adopted a new rule: every time you write a sentence, look back at the most relevant titles, dates, and commitments. At first everyone was uncomfortable, as if their hands and feet were tied; but after a few rounds, rough shortcuts were blocked, and truly reliable actions gradually remained.

When facing the same pressure again, the delivery did not become fancy, but it was noticeably more reliable. The interpreter finally understood: when facing long material, intelligence lies in knowing where to look at this moment. If you wait until the end to fix things, the cost is often already buried in every earlier choice; this new path did not eliminate cost, but it made cost appear earlier, making it easier to handle while changes were still possible.

Reveal

This story is about: the attention mechanism

It lets the model, when processing a string of information, not treat all positions equally, but dynamically judge which positions are more important based on what is currently being generated or understood.

In a Transformer, the current question can be understood as a Query, the clue provided by each position as a Key, and the information that can actually be used as a Value. The model uses the Query and Key to compute relevance, then aggregates the Values by weight, so "where to look" becomes a computable choice.

Metaphor mapping

  • The Mayor's Question: The Query Raised by the Current Token or Current Position
  • Clue cards beside the materials: each token's Key, used to judge relevance
  • Answerable content in the material: Value, retrieved by weight
  • Arrange material by relevance: attention scores and softmax weights
  • The same material carries different weight before different questions: attention is dynamic, not a fixed label

Andy Ren Xu's judgment

The value of attention mechanisms is not that they sound advanced, but that they explain why a model can temporarily focus within a long context. When building Agent products, many failures are not because the model cannot reason, but because the context organization makes the model focus on the wrong thing.
