ToB sales progression

From recording the sales process,to driving sales results.

This is a sales progression system built around MEDDIC and the six-stage sales process. It helps frontline sales reps record opportunities and clarify next actions, helps sales managers review and course-correct, and helps sales leaders see the true quality of the pipeline.

MEDDIC Six-Step Sales Method Opportunity review Next-step action intervention Pipeline quality

Why now

The steps most sales teams need to improve are usually not in the CRM or the number of reports.

What is even more critical: frontline salespeople are busy every day, but the quality of opportunity advancement is unstable; sales managers spend a lot of time asking questions but find it hard to judge whether opportunities are real; sales leaders can see results but cannot see process risks; MEDDIC and sales methodologies remain in training and do not enter daily execution.

Problem 01

Information was recorded, but not advanced

The CRM is a static fact database; it can't continuously judge, like a manager, what exactly this deal is missing and who should be pushed.

Problem 02

There are reports in the weekly meeting, but no real review

Sales says "the customer is very hot," and the manager can only keep probing, yet still can't see through the Champion, EB and the authenticity of progression.

Problem 03

Executives see the numbers, but not the quality of the process

Amount, stage and subjective win rate are all there, but it's unclear which deals are just surface-level activity and which risks are expanding.

Problem 04

The methodology was trained, but not executed daily

The team knows MEDDIC, but knowing isn't doing. What's missing is continuous reminders, course correction, and action-level intervention.

Before / After by role

The same Sales Agent delivers different day-to-day benefits to different roles.

This can't just be a management tool — it also has to make frontline staff willing to use it every day. Otherwise what you buy is just a system the boss likes and the team doesn't use.

Role 01

Frontline sales

Less feeling of being managed, more support for moving things forward.

Before

  • • Relying on memory after visits, details are quickly lost
  • • CRM doesn't want to fill it in, MEDDIC is often incomplete
  • • The client seems very enthusiastic, but can't articulate what they're missing
  • • Writing minutes, following up and reporting take a lot of time

After

  • • Just tell the agent your progress each day
  • • Automatically organize opportunity records and fill MEDDIC gaps
  • • Clarify who to approach next and what to push forward
  • • Conveniently generate meeting minutes, outlines and internal sync materials

Role 02

Sales manager

Less chasing people every day, more specific reviews based on records.

Before

  • • Weekly meetings rely on asking one by one, and the data is not necessarily reliable
  • • Hard to tell whether an opportunity is real or not
  • • Too much time spent chasing progress, not enough key intervention
  • • False progress and fake heat usually only surface later

After

  • • Automatically see the true advancement health of team opportunities
  • • See at a glance which lack a Champion / EB
  • • Which deals must be reviewed and intervened in this week
  • • Upgrade from chasing to course correction and coordination

Role 03

Sales leader / CEO

Shift from a running log to business quality.

Before

  • • See amount, stage, subjective win rate
  • • Can't see which opportunities are just superficially busy
  • • Risks are usually only known after the fact
  • • Resource allocation relies more on experience than process signals

After

  • • See true pipeline health and a risk map
  • • See whether the team's methodology execution is improving
  • • Know earlier which opportunities need executive involvement
  • • Decide more accurately where resources should go

How it works

The goal is to build a virtual sales manager, not a toolbox.

The system should not be a passive assistant, but act like a sales manager, based on CRM facts and daily sales conversations, correctly intervening in sales direction, advancement quality, next actions and overall rhythm.

Layer 1

Fact layer

Customers, visits, opportunities and key actions in the CRM answer "what actually happened."

Layer 2

Memory layer

The daily conversations between sales and the agent capture the customer's real needs, resistance, relationship judgments and current optimization areas.

Third layer

Review layer

Use MEDDIC and the six-step sales method to continuously judge whether an opportunity is real or not, what the weakest point is, and whether to keep investing.

Fourth layer

Execution layer

Turn review conclusions into next-step actions, follow-up notes, visit outlines, internal syncs and management summaries.

Four key types of intervention

Direction intervention

Help the team decide to spend time on the right customers and the right opportunities.

Progression quality intervention

Identify opportunities with fake momentum, false support, no access to the decision-making level over the long term, or that remain stuck at the execution level.

Next-step action intervention

Clarify who to approach, for what, what to discuss, what counts as effective, and when it must be done.

Cadence intervention

Identify follow-up gaps, missed windows, whether the manager should step in, and which deals have stalled.

MEDDIC + six-step gates

Don't just say "the customer is hot" — know why this deal is hot, what's missing, and which item to address next.

The six MEDDIC elements

Metrics

Whether the quantified benefits the customer is willing to pursue are clear.

Economic Buyer

Whether the person who can decide budget and direction has been identified and reached.

Decision Criteria

What criteria the customer actually uses to evaluate the proposal.

Decision Process

Whether the procurement chain, approval chain and testing path are clear.

Identify Pain

Whether the need is real and tied to timing and budget.

Champion

Whether anyone inside the client is willing and able to push things forward on your behalf.

Six-step sales method Gate

1. Discovery · Whether the organization, needs, and key people have been mapped out
2. Scope · Whether scenario, boundaries and scope are clear
3. Go / No-Go · Whether it is worth continuing to invest resources
4. Validate Solution · Whether credible verification was completed
5. Business Case · Whether business rationale is established
6. Negotiate & Close · Whether deal conditions are met

Final outcome

What remains after running it is a set of progress records the team can review together, making it easier for different roles to judge on the same factual basis.

For frontline sales, it boosts individual efficiency and advancement quality; for sales managers, it boosts review and course-correction efficiency; for sales leaders / CEOs, it boosts overall sales management efficiency.

Next step

First judge whether sales progression is suitable as the current priority segment to build.

Don't rush to buy software next. First determine: whether your team is in complex ToB sales, whether MEDDIC and the six-step method are suitable as a framework, and whether your existing CRM and daily sales records are sufficient to support a first-phase pilot.
